A manual transmission is unfortunately out of the question - it has to be an automatic. I don't think she has ever driven a manual, and I say with 100% certainly she wouldn't want to now. Whatever it is has to be an automatic - and that kind of sucks, because finding 2.5l Subaru wagons with manual transmissions is hilariously easy! :)
But, I have not had any bad experiences with the transmissions in the 2.5l cars. I haven't driven a smaller engined Subaru since the '90s, but anything I'd be shopping today would have the 2.5l. I've found them to have plenty of go and the transmissions are snappy and responsive, even at extra-legal speeds. Revs seemed appropriate for the engine output, on par with a 5-speed c900 - 3000rpm at 75mph. Maybe you're thinking of the older 2.0 or 2.2l cars? *Those* were definitely pretty noisy on the road!
I think in the vintage of car I'm shopping the head gasket failure will have already happened, and the replacements tend to last. You can do the HG in the car, but in my limited experience it's faster (and easier on your back!) to pull the engine. The non-turbo motors can be yanked in under three hours - it's not fun, but not a big deal. Small motors in wide engine bays!
The bigger worry in the 2.5t cars is turbo failure - all the 2.5ts have a congenital oil pump issue which kills turbos and even engines. I think any car still alive will either not have that problem or it's already been addressed. Both of these issues are ~100,000 mile issues. Still, I'd rather have a HG failure than total engine failure. I think so many people blow up the turbo motors with boost that finding them used is difficult and really expensive. :|
