manual trans screwed? need advice

I picked up an 86 900S a few months ago for a winter beater, but now I am wondering if it really was a "good deal". The car runs fine but made horrible noises, which I attributed to the bad clutch. Pulled the clutch and worked on other things while the parts arrived, and got the engine (220k) to run fine. Now, put new clutch in (slave, pilot brg, etc) and it sounds awful whenever the clutch is engaged (w/o trans in gear). With pedal in, sounds great, but with pedal out, sounds "expensive" from trans area, PLUS... the right front (and maybe left.. I quick turned the car off) axle is turning... but the car is on the tires! I assume that either the diff or something else is gone. Ideas? It appears to me the only recourse is to look for a good used tranny or parts car. (email off line if possible). In 18 years of driving 900s, this is the first time I have had problems with a manual tranny.
Thanks! :(
