Car won't fire/start after cylinder head replacement

Long story,
Tensioner gave out, broke a chain on the 16valve turbo. Place a replacement head, triple checked timing marks, correct number of pins between marks.
Healthy spark- to the engine, fuel is coming up; I even injected starter fluid, and still nothing-not even a cough.
Initially when I placed everything together, the engine fired, yet ran very, very rough- like running on two cylinders, and then it turned off, and never fired again
any ideas..thanks very much
