Alternator issues.... car dead in garage....

... while sitting in traffic stopped so Pres Bush could get to a party here in Cincinnat last night i noticed the voltage on the EDU in my 88 9Kt with 186 K hoveded between 10.5 - 11.5 volts which is not good if one is sitting idling in rainy weather.
When i got home and unloaded stuff from car i started it again and noticed the battery light on the dash glowing -- for the first time ever despite having a bad alt - VR a year ago....
this morning i started it - volts at 10.5 and i let it idle in garage -- till it ran battery down a bit ... started blowing smoke from exhaust and made sounds like was dead ...
When i go home tonite -- i'll check volts at battery but if its running down to a stall am sure current is low....
can this be a ground wire issue? why was the dash warning lite glowing one time but not now..? when had issue before - volts swung wild from 7-14 so figure was the VR ... can i replace the VR while the alt is still the car ..?? last time i tried to get the alt off seemed there was a pulley in the way of the top bolt so i had a mechanic buddy two it to his shop but i'd rather not bug him again ....
