I haven't done this, but what you are proposing sounds like one heck of a lot of work. If you look around (Quasi's site, I think) you'll find protocols for repairing the seat heaters; these include how-to on removing the seat cover itself. Having done some upholstery work myself (although not on my 91 9kT), I'd sure head in that direction before I bought other seats or tried to swap out switches.
Another thought is that before even getting hold of another seat, I'd take off the seat cover that's a problem and take it to a good old fashioned shoe-repair shop. The one near where I live would probably be able to re-stitch the seat (the usual problem), reinforce the seams, and even re-burnish bad spots on the leather. They'd charge me, sure; but less than the cost a new seat...
