Air in the lines makes the petal feel spongy. If the petal goes down further some times than others, that could be the master cylinder.
Inspect the pads for even wear. If uneven on the front the slider bolts are not.
If uneven at the rear, the pad backing plates may be rust bound in the caliper slots. Or a piston might be siezed. These are different things. Clean the slots of rust and crud and use anti seize on the pad edges and slot surfaces to prevent. Inspect the piston outer boots for damage.
You cannot easily inspect the pad thickness inboard and outboard without removal of the wheels. When doing this, try forcing the pistons in to see if they are free to move.
