Pipes are old (some getting to 90 years), but I think in reasonable condition. As you say no way to know without checking. The old galvanized pipes are quite long lived. Right now one can't even inspect because of the asbestos insulation. Converting to two pipe and ultimately water is tricky without ripping at least some wall and ceiling all over the place. With plaster that is not so simply. First floor would be a breeze but the second floor is complex. The other issue is whether or not the radiators can hold the water pressure. If they leak, one needs new radiators which bumps the cost up. Amazingly, all the plumbers I have had in haven't done any conversions and say the cost could be very high especially if you try to keep the old radiators and don't gut. We don't want baseboard.
