Take a look at the new seal that you got. There's a metal shell that has black rubber bonded to the outside and inside of the shell. The metal shell makes the unit rigid enough so that it doesn't collapse when it's pressed into the hole. The part of the seal that touches the primary shaft usually has a very fine spring in it to hold the sealing lips tight to the primary shaft. It sounds like you got the spring ring out and the shell is left in the hole.
Get some good light and see if there's enough of the outer shell protruding from the hole so that you can dent it in with a long screwdriver and a hammer.
