Since I currently have a dissambled seat in my living room (yeah, my housemates are thrilled!) I guess I can offer you my two cents.
It looks like to me all the internals are swappable, but seems like they would be too much of a pain in the ass for me to even attempt. The leather is not quite as swappable as you may be thinking. On the seat bottom, the leather is made to fit either the left or right side and hangs over farther one the appropriate side. On seat back, well there is the lumbar support adjuster (for lack of better term) and that is also specific to the side. In addition, on the seat back, if you pull it all off, without being super careful, by this I mean you need to slide it off and not force it outwards, otherwise you will end up tearing the sleeves which run along the seat seams and slide over a rod in the seat back, and your seat will then appear to be baggy. Won't really change anything, except it looks sloppy and isn't ass nice as having the side supports nice and taught. Also, don't foget even on the frames, they are made to fit the power switches and seat belts, so swapping them out isn't probably possible either. Internals, I would say yes though.
You didn't specifically mention you car model so all this from a 91 9k. I recently purchased the whole interior of a junked '90 saab 9k(minus passenger side), great deal btw about $80, and it appears to be pretty much the same. Same for my 92 9kT.
