What is wrong with the alternator on my car?

2000 miles (1 1/2 month) ago my -88 9000 2,0t died while driving. Charged the battery and changed the voltage regulator. Brushes on the old VR was not worn out (renewed the alternator 50k miles ago). The alternator charged normally (14 V) the first 2-3 days with the new VR, but then the voltage readings on the EDU gradually dropped as the days passed by from 13,8-13,6-13,3 to 12,9 and finally today no charging at all. Sometimes the values jumped up 0,1-0,2 V for a short period. Since renewal of the VR the lamp (battery symbol) on the dashboard that indicates charging failure sometimes showed up, especially right after startup, sometimes it has glowed weak for a minute or two until it slowly disappeared. By one occasion I opened the hood and noticed fumes from the alternator area combined with the smell of warm (burned?) electic components. I have heard that if one the batterycells has gone, the alternator has to work hard to keep charging. Should I try to renew the VR and the battery this time, or go for a new alternator + battery?
