Serp. belt area failure - suspect idler pulley

Folks,
After not driving my car for about five days, I heard a brief "bird chirping" noise on startup. Knowing what I know now, I should have freaked out and suspected the main pulley... but I didn't, the noise went away quickly, and I drove off... same thing when I restarted later. Fast forward to later in the day, and I have no more squeaking on startup, but a loud, low grinding/grumbling metal-on-metal type noise, accompanied by a less-than-pleasant smell from the area of the serp belt. I forged on keeping a close eye on the vitals, and made it home to get a closer look the next day in the light.
This morning, I got no chipring on startup, but still the grinding. The belt doesn't seem to be jumping around at all, and look like it's on very straight, with the exception of the idler pulley, where it's hanging off the edge maybe a mm or two. I also noticed what looks like some kind of very thin washer loose between the idler pulley and mount.
Anyway, any input on my limited findings would be appreciated before I go ripping the thing apart only to find I was totally off-base.
I'm 99% positive the previous owner changed both pulleys and the tensioner, though I'm not sure at what mileage. I'll dig through records and see what I can churn up...
