I started my drive home and after cruising at a steady 40mph for a while in 2nd, shifting the lever between 2-3-D to no avail, I decided to go faster, gently accelerating and decelerating between 40 and 70 a few times. After a few of these cycles the gearbox shifted into 3rd then 4th. Had near as dammit correct behaviour from then on, all upshifts go with a bit of a thump though, and that is with gentle driving, downshifts sometimes clunky too when braking, but smooth on kickdown.
Just been out running errands and the gearbox was still working OK(ish). Shift points are a bit on the high side though (i.e. road speed too high) Will see how it behaves from cold tomorrow. Then may adjust the kickdown cable to see if shift points can be brought down. Maybe I've been lucky and got a bit of breathing space to save up before having to rebuild/replace.
Bit confused about the number of steel and rubber rings though, all drawings that I've seen show 1 steel and 2 rubber o-rings e.g.:
http://www.jpat.co.uk/jpat_pdfs/ZF%20Acrobat%20files/ZF%20%204HP18.pdf
but others on this board have reported changing different permutations of steel an rubber o-rings - weird
