Who has soldered alternator brushes? Need HOWTO tips

Hiya. My '88 900T is showing all the typical signs of an underperforming alternator: Dim headlights, dying battery, no juice for any accessories whatsoever if I want it to start back up. The battery dash light DOES light before starting, altho somewhat dimly when it's not actually gonna start, and removing the voltage regulator shows uneven brushes, one of which is about 5mm.
Now I'm not convinced that brushes are the Only weak link in this system; the multimeter that just arrived today should aid my investigation hugely but the brushes I have clearly want to be replaced. My problem is that the 30-watt soldering iron I borrowed from a friend doesn't even make a dent in the soldered contacts, so my specific questions follow:
-Are there differing grades of solder that require different heat ranges to melt? Like do I need one of these rumored gas-heating irons to free the contacts?
-Am I imagining this assembly correctly? I suspect that the brushes' braided copper wire tails feed straight down into their holder thru or past the springs (encased in an appropriate length of plastic insulator tube) and out the squarish contacts on the back where they are fastened and their extension is limited solely by the solder, beyond which any excess length is clipped off. If this is correct then shouldn't heat alone be enough to release them?
-What am I not doing right here to get the old brushes out?
