Difficult starts.

My 88 900 8v won't start easy sometimes, it has to crank forever and then it will barely fire. I have to keep my foot on the gas to keep it running and it seems to "sputter" "chug" for about 20 seconds then that goes away. This happens when the engine is cold. But, sometimes it starts right up fine, but I have to keep my foot on the gas to keep it from dying. Once the engine is warm, it idles fine, except when I start it after short breaks. It will sputter, rev, sputter, rev, then be fine. What is causing this. I am guessing a vacuum leak but I don't nkow how to check that accurately. I am thinking of just replacing all the vacuum lines and hoping that will work, since they are all 16 years old. Help.
