It sounds like your balance shaft chain failed and took out your timing chain. As you probably know, cylinder head and piston crown damage quite likely.
Some on this BB have suggested transplanting a lower mileage engine at this point, since so much work will be involved in getting your current engine back to snuff. However, if the piston crowns look good, I'd fix the current engine, as long as it had no other problems. I believe my '91 9kt threw its balance chain some time in its life, as the chain guide at the crankshaft was mangled when I went in to do its balance shafts preventitively. Is that a word?
I would say you're looking at a cylinder head rebuild, possibly with a few new valves, new components for balance or timing chains (although some folks leave the balance shaft chain out, saying you don't need it, and you'll want to take a good look at your piston crowns. The balance shaft and timing chain stuff can be done by two mechanics in a day, first time through. Robert Kaplan's write-up on this is excellent and can be found, I believe, from the TSN home page. I would take the head to a good machine shop and have it pressure tested, measured for flatness and inspected for valve damage. Good luck.
