you have a vacuum leak somewhere. As was mentioned, the hooter valve could be a suspect but it could also be that a hose has come loose so carefully check all of your hoses. You can test the hooter valve by sucking on the hose going to it and if it sucks without any resistance, that really sux because the diaphram inside it has ruptured and you have to replace the hooter valve.
