I'm not sure that there are a set of conditions where one can claim the engine is at the point of no return. A year ago I had a 1997 900S with a 2.3 engine that was sludging and I thought I had it cleaned up. Not long after I sold the car the new owner claimed that the engine blew up. Without having a chance to do any kind or autopsy, I'm not sure about what caused it's demise but it sounds like it probably threw a connecting rod. When I dropped the pan to clean it out the bottom end looked ok and I couldn't feel any free play.
The bottom line is that it is much easier to maintain the engine correctly in the first place and recovering from sludge is a complicated risky proposition at best.
