what you got going on in there is a buildup of unburnt fuel and exhaust remnant particles, baked onto the metal surfaces by heat. When rebuilders clean the heads and pistons of carbon they use a combination of a strong solvent plus some agitation in the form of steel wool, wire brush or sandpaper. The solvent alone, if allowed to soak for a considerable period of time, like overnight, is enough to "melt" the black stuff away. Dipping tubs do that nicely.
I'm guessing you want to know how to do it with the head on. Using a valve cleaner/carbon formula such as Techron mixed in with your gas over a period of time will do it. An even more direct way is to spray Techron or another strong solvent inside the combustion chambers through the spark plug holes and allow to sit overnight and soak. Start-up in the morning will be a pretty smoky affiar, indicating that the carbon is indeed melting away.
